i've been finding that i'm either too hot or too cold during a ride.
i usually wear my windproof bibtights, a long sleeve baselayer, a windproof cycling jacket, and shoe covers. the only variables seem to be either long or short fingered gloves and whether or not to wear a hat or a balaclava.
what do you guys/gals wear?

I've got a great get-up that works well for anything 40 and under (at least below freezing. Lower and I would add something)
1 - normal bibs
2- long sleeved base layer
3 -PI Kodiak jersey
4- Performance Triflex tights.
Wool socks, long gloves (Gore Windstopper), hat/balaclava to suit. Wind breaker if 32 or below. I can step a heavier jacket on is needing to ride much below that.

Too many clothes.... and I'm still usually chilled on some portion of my body. Sounds like I may get out tomorrow -- high 30s to low 40s! -- and may add one of two more items to the list below (another baselayer for the legs to see if I like it or not)
1) undershirt (no sleeves)
2) Long sleeved Nike undershirt
3) Full-length leg warmers
4) Shorts
5) Arm warmers
6) jersey
7) 1 pair cotton socks
8) 1 pair biking socks
9) Vest or Jacket
10) Full-finger gloves
11) Under Armor hat 12) Toe warmers

over forty, regular bibs, knee warmers, my craft base layer, heavier socks, and my windproof cycling jacket, glove liners . Much under forty. My club's heavier cycling tights, Craft base layer, heavier socks, shoe covers, heavier Windstopper winter jacket, winter cycling gloves. Under 32. - Same as below 40, also my neopreme booties.

We'll be trying a breakfast ride tomorrow morning, 8 am rollout. I've got the 32-45 degree weather pretty dialed in with the following
Base ski socks (real thin)
winstopper/gore socks
PI Toe covers
Full length gore leg warmers
Underarmour shorts
regular bibs
two regular jerseys
PI arm warmers
base ski gloves
Manzella windstopper gloves
Sugoi headband/ear covers
The extra jersey is new this week, as I have one available that's normally too big, and I got kinda cold last weekend. The only wild card is the fingers and toes - they seem to be more sensitive than any other body part. I have to make sure I don't tighten up the shoes too much.

25 F and breezy as I drove home from work this morning.

Neither seemed to be suffering from the cold that badly and I think both activities are
about equal in wind chill effects.
Just goes to show, there are many ways to dress comfortably in the cold.

The biggest problem I have with the cold. Is post nasal drip. How does one combat that. It's awful. Have gone into stores, thinking the problem was under control. The clerks give me kleenex without even asking. Embarassing.

^^^Sips of water help, and spitting and the ole "farm blow" every now and again.
It was 27* today and I wore the following:
Craft base
wool jersey LS
Craft windstopper boxers (and my guy still hides!)
deFeet Blaze wool socks (thin base sock to add a bit extra here)
Tights
Giordana booties
PI winter jacket (forgot the name)
Craft gloves (Assos lobster mits to be added)
Specialized beanie
Wool is pretty good about regulating body temp, I only had a base, wool jersey LS and jacket and I was ok. If I got too warm, just unzip abit...

This post (http://www.bikeforums.net/showpost.php?p=850391&postcount=4) by slvoid in the "Winter Cycling" forum is top notch. It's seems we have the same comfort zones and I use it as the basis for what I wear on my 20 mile r/t commute (with changes for according to what I own and whether there's rain/wind or not...)
If you'll be biking a lot in the cold keeping a log might be a good idea. It's helped be to dial-in that sweet spot between being too cold and too hot/sweating at various temps/conditions.
For 40*, no rain I would wear:
skull cap
midweight capilene
wool jersey
windproof vest
bibs (great time to wear those bibs or shorts that are too gaudy or thread bare in places that scare small children)
tights
midweight smartwool socks
mtn bike shoes (mine have mesh, but not a big deal unless very windy(
lobster gloves (<40* i can get away with simple full fingered)
If it's raining:
ditch wool jersey and put sleeves on vest
ditch smartwool and go with regular cycling socks and booties...

40f at six on a Spring morning, when you know it's going to get kinder and nicer every moment, double T shirt and shorts.
40f on an overcast November or December day, when you think it might start spitting snow or something and you just feel the wind will be cross (as in angry, also as in unhelpful), that takes some wool. $4 sweaters from Goodwill, maybe some old tights & if it looks really cold, maybe a pair of sweatpants over the tights.
At 20f I'm wearing boots. Figure there's a possibility I'll want to walk a couple of miles rather than freeze the fingers doing some repair or other. Walking is my plan B. At zero it's darned near my plan A.
I'm not into hi $ clothes.

I'm going to try out a windproof vest rather than a full windbreaker when it's below 32 and not in the single digits (and not windy). Head to toe: helmet, Under Armour mask, sunglasses (I always carry clear, tinted and yellow lenses), Patagonia capilene, PI Kodiak light jersey, Specialized Sub Zero gloves with removable lining, bike shorts, PI Amfib tights, Ultimax X-Static Silver liners, cotton socks, Lake MX85 or Lake MXZ302.
I have extra jackets, windbreakers and sweatpants at home and work, just in case.
Rubber side down!
40 degrees:
normal bike shorts
ll bean thin poly long johns
bike tights with windbreak at knee to top
wool socks
Lake winter shoes
thin silk undershirt
wool undershirt
thin wind jacket
thin cycling vest
thin ortovox wool beanie
winter helmet (front 2/3 vents taped over)
pearl izumi cyclone gloves
and a rossignol face/nose mask wrapped around the
bars, just in case somehow it gets colder I can wrap my face up
I will sweat into this, but if I am out for 4 hours or more and
pretty beat, and not sweating any more, i will not get cold either.
