Two packets' worth of instant cream of wheat, with about two tablespoons honey, roughly 3.5 hours before race time.
If I am doing a "serious" warmup, I take a gel about 30 minutes before race time, then do my "serious" warmup, then take another gel right at the line. If no serious warmup, then just a gel right at the line.
