Head Tube Problem.

This evening I tried to replace my Cane Creek headset with a Chris King on my Litespeed Firenze. Inside the head tube are some metal rings against which the cups are pressed. On the top side of the head tube, the metal ring is pressed too deep into the head tube and the shallower flange on the Chris King can't get enough friction to press it in properly. I tried to reset the ring so that it was flush with the top of the head tube but it wouldn't budge - not even a little. I used a cup remover tool and a large hammer. The ring might as well have been welded. I don't want to heat it to see if that loosens the ring but that may be the only way. Is there some trick I'm missing?
