Practicing during the winter

I'm pretty much finished with my Tris for this year. 3 Sprints and 3 Olys and that's it. Next spring I plan to do my first HIM. The question is how to stay in shape for the next 6 months. I am very use to 12 hours/week of training. I was thinking of cutting back to about 9 and then increasing again starting in March, with a plan to do an HIM in June or July. How do other people handle this?

Train outside with more of a run focus. Ride when theres no snow on the ground, or ride on a trainer.
