    our new tandem--and so NOW we need to. . .

    we bought a late-90s santana sovereign sunday with fewer than 1500 miles on it. it has been hanging in a garage the past ten years, and is like new. still has the original shimano bar-end shifters, hyperglide 12-32 8-speed cassette, and 54-44-28 triple up front.
    --i flipped the captain's stem to get me in a slightly more normal position, but we need to get a couple seatposts that do not have the enormous offset. looks like shims might be needed for a while, until i have the $$ to buy thomsons.
    Q1: do shims really work? i'm always a little suspicious.
    --now, about the stoker stem: it's as bad as the captain's stem for rise.
    Q2: where can i find a non-adjustable no-rise stoker stem?
    --i'm a little perplexed about what to do about gearing. on my road bike, i run a 53/39 and 11-25, and my time trial bike, it's 54/42 and 11-23. is there some "tandem" reason [with which i am not familiar] to keep these? i'm going to lock out the little granny up front, and would like to employ a 54-42 or 54/39 with an 11-something.
    Q3: will a 9-speed cassette fit on this bike, and work with the bar-ends [which i kinda like]? and will i burn in tandem hell if i DO change the front middle ring?

    Shims work fine. We have 2 on our bike: One for my standard dia. Deda 215 bars to fit the Captain's Thomson OS stem, and one on the Captain's seatpost to Stoker stem interface (That one is a seatpost shim that we cut down in height to just fit inside the stem's clamping area).

    We use the Oval Concepts R700 for our stoker stem since it fits her 26mm dia. bars and it is available in 140mm and 150mm lengths with barely any rise/drop.

    Generally, shims work. But it depends on how much shimming.

    Sources for a non-adjustable stoker stems will be limited, as Santana uses a 29.8 seat post, so just using an 1 1/8" stem with a shim, (which is what most people do), won't work. (1 1/8" is roughly 28.6)

    You'll find the same difficulty if you go to buy a new captain's stem since Santana's steerer is 1 1/4", rather than the standard 1 1/8".

    8, 9, and 10 speed cassettes all fit on the same freehub, but will require changing the drive chain and possibly the chainrings, but you wanted to do that anyway.

    Your bar ends will probably work in friction mode.

    You probably won't need the granny if you never leave Iowa.

    First off, I'd suggest riding it awhile before changing anything about the gearing. You are in a very flat place, compared to most of us (Floridians excepted), but there's always wind. The real question is where do you plan on riding. The tandem-specific considerations are that 1) tandems need to shift much more frequently; and 2) you notice the uphills more, and therefore may need the granny to climb. But that depends on where you ride.

    I don't <think> you'll run into trouble changing the middle ring to be a few teeth smaller. The FD you currently have is designed to go with the rings you're running, but a small change shouldn't be a problem.

    Suggest you ride the tandem with the gearing 'as is' until you have several hundred miles on the bike. For gearing: Better to have it and not need it than to need it and not have it. We know what gearing the captain is comfortable with on his single but that does not mean what's good for the goose is also good for the gander . . . a tandem team conisist of 2 people and if the the stoker ain't happy that tandem could hang in your garage for 10 more years!
    Agree not of of Iowa is flat, but it certainly is not mountainous.
    Shims usually work fine.
    Santana has the reputation of being a bit on the odd-size for bike parts like seatposts and headsets/stems, etc.
    Barcons work fine.
    An adjustable stoker stem does give stoker options to adjust just one-silly-millimeter (or more) in-our-out for comfort.
    You can get adjustable stoker stems in many lengths/rises.
    Stoker Kay wanted her stem adjusted a tiny bit . . . after only 20,000+ miles on the bike.

    It depends on how strong the stoker is and the terrain as to what gearing you will need. As the others have said you are best to ride it for a while and then you will have a much better idea of what you need. I would be inclined to keep the granny ring, but maybe a bigger one like a 32t. Then get a closer cluster for the back. If you could get something like a 8 speed 12-23 cluster you will get a nice close range of gears, still have your indexing, and with the granny ring first gear may still be low enough for you. Plus 8 speed is a bit less fussy to keep working right than 9 or 10.
    If you did want to go 9 speed you would need to check if your cassette is held on by the small sprocket on an external thread, or by a lock ring like the 9 and 10s use.

    Shims will work..

    Gears......Consider just riding these gears and enjoying the tandem for a while. Initially just spend your time and money getting you and your stoker well fitted to your new tandem.
    After some meaningful miles and getting a chance to learn your real likes and dislikes you will have a better knowledge base to attack the right upgrades for you.
    Congrats on your new ride .... have fun and enjoy the experience.
