Have new bars waiting to be cut and will likely get a new saddle.

Swapped OEM flat pedals on new Roll Elite to Shimano SPDs [M324s I think]. Never rode clipped before so I got a pedal that is flat on one side and clipped om the other to hedge my bets. It works fine. Also a Trek Domane I picked up used had pure SPD pedals so I can use the same shoes. That is fortunate because I had a flat on the road bike and of course pump and tools on the hybrid. But I could walk just fine with the spd type shoes.

Rigid steel fork but considering a carbon fork to save more weight. Getting rid of the heavy hybrid fork really woke up my bikes handling and climbing.

Other big weight savers are going tubeless and 1x. Dropped 9.6lbs (32 down to 22.4) off my Crosstrail disc with most of the weight loss coming from the fork, removing the front derailleur and getting light tires/going tubeless. My hybrid climbs as fast as my carbon fiber road bike now (weighs about 20lbs cuz of heavy wheels/saddle that Iím about to replace). I took my hybrid with the steel fork to some black trails and it can handle rock gardens fine it just canít do anything at speed or youíll end up flying or getting bounced off the bike. But for gravel and light trails it was a huge improvement.
