here's what works for me.

when you've adjusted it 1000 times and you think you got it where it should be, but you still have a sore spot...take a hammer to it.

take a damp rag and lightly work the leather in the area that hurts. once you think the leather has some water absorbed, take a hammer and lightly bang on that area. the smaller the hammer, the better. when you think you've made a difference, try it out and see how it feels.
