Lower your seat a little, first of all; you should have a slight bend (around 145 degrees) when your crankarm is perpendicular to the ground. If you're killing your upper back then it sounds like your stem is too long. Perhaps you should get a shorter stem with no rise (17 degrees) so that it ends up below or at least level with your saddle (after you lower it) and will keep you from leaning too far forward. How bout showing us a picture of your bike?
