You can use leather conditioner to soften the leather. For me, a Brooks is comfortable out of the box. The big advantage of a leather over a plastic saddle is that with time, it will conform to your butt as it gets deformed under the pressure of being seated on it. That's the same reason why people wear leather shoes - it adapts to one's anatomy.
