I've taken a number of road bikes people had and switched to a flat bar, trigger shifters and a mountain crank (often a double) and/or a larger rear cassette. It gives them something they can actually ride - much more comfortable for them. In two cases I took one front ring off, took the front derailleur off, and just put a larger cassette on. They were only going to ride it on a gravel trail anyway.
