OP here. If anyone is still following and is interested in a follow-up, here it is. I fixed it. I'll never know what all happened, but I cleaned and lubed everything, adjusted the limit screw, loosened the derailleur screw and pulled a bit more cable, then played with the barrel adjuster. No new parts needed.
