Shimano hydraulic brakes, too much travel

My 12 speed Ultegra (Di2) hydro brakes have a lot more travel than they used to, and more than my hydraulic 11 speed Ultegra. They aren't mushy, just a lot of take up before biting. The lever stops about .5" before hitting the bars. The adjustment screws don't have any significant affect. New pads didn't help.

I tried bleeding (my first work on hydraulics), following the Shimano & Park Tool instructions and that didn't help, it's exactly the same. I'm going to re-do the bleeding from scratch since I'm a newbie, but any thoughts from the experienced folks?
