I use a u-lock and I find it's easiest to stick it in the cross-strap of my messenger bag, with the third strap locked through it to prevent it from falling off. It doesn't get in the way, I have less weight on my back, and I can remove it in half a second when I need to use it. It's also handy in case I need to wield the u-lock as a weapon
