Buy a good wicking underlayer to wear against yer skin. Then a wool layer....then a good shell. This has been all I have needed thus far this winter. I keep an extra windstopper layer in my bag in case it gets colder.

I think wool is the missing piece, my baselayer is good, but I've been using long-sleeve COTTON t-shirts in the middle and fleece/wool top layers, and with the warmer temps the cotton is ****ing me over and getting sweaty, then cold. I keep my goretex waterproof in my bag, but that's pretty hot to wear just as a windbreaker.
I think I have a torn rotator cuff on my left shoulder, I've switched to the backpack from the messenger bag as that seemed to be hindering. Now I have to go visit the doctor and get it checked damnit.
