Heh....
Took apart the headset/steerer on my Trek 7.2 fx hybrid.
I guess the headset bearings are more like bushings, ie they don't have any balls and are machined to just fit snugly, turn occasionally, and need regular grease.

Didn't know about that - the bike has performed fine for 3 solid years.
It's getting a new headset ASAP tho...

Is this common? I found nothing on Sheldon brown or Wikipedia

Is it also possible they're cartridge type bearings with all the goodies enclosed out of sight and you just haven't seen a headset like that before?

Yes, they're cartridge ball bearings, in a semi-integrated style. You replace the entire unit. If both elements of each bearing don't move against each other, it's possible that the bearing is seized because of rust.

BTW- it helps to read spec sheet

it will surprise me if there are balls in there

I will look it closely and get some photos when I replace it

all the correct spec info says about the headset on my 2010 bike is:

Headset 1 1/8" threadless Aheadset Slimstak

Here's the replacement part (make sure it's the right one before buying). Hold the outer part and spin the inner. Unless it's rusted solid it'll spin. And, yes there are balls in there.

Props to FB - i took the assembly apart and indeed it was as described - thanks!

Greased it all up, reassembled and i'm good to go.

I just bought a bottle of Chain-L as a way to say "thanks" too!
