I've also been through several iterations of gear-hauling hardware- single pannier, double panniers, rack bag, and various light day packs. For me, a simple small backpack is the most flexible option. I carry it with me in stores or on the bus (have to take panniers off to put the bike on the bus rack) and the bike handles better with my gear centered on my back. I admit it can be a bit uncomfortable at times. For touring or carrying more stuff, a rack and panniers would definitely be better.

Serious? I do it all the time.
1. Remove left hand from handlebar.
2. Unzip jacket.
3. Pull left arm out of jacket.
4. Swap hands.
5. Remove right hand from jacket, holding sleeve with hand.
6. Briefly remove both hands from bar, ball up jacket, stuff in jersey pocket.

On open road I'll just take both hands off handlebars for the whole time.

If it's a heavier jacket, I'll do it slightly differently, pulling each arm out of the sleeve, then tying it around my waist with my hands still inside the sleeves (inside out).

Interesting that so many people refer to manoeuverability. I notice very little difference (with a lightly loaded rack bag vs backpack), although I prefer the lighter "bump" you get when going up kerbs. Do people really have commutes that require that much "weaving in and out of traffic"? Eep.
