Just treat it like a traditional saddle.

Old cowboys would take traditional western saddles and throw them in the water trough. Let it soak for a few minutes in the water and then ride them literally until they're dry. Then use fat-laddened greases like neatsfeet to get oil back into the saddle. What's it all mean? Ride the thing until it molds through sweat, heat and weight.

This. Brooks saddles are supposed to be hard, and if you find a way to make one as soft and squishy as your gel saddle, then you've ruined it.

You can do the same thing with breaking in boat shoes. You soak them in water, then wear them until they dry.

i use snoseal....grab an old, clean t-shirt and rub a healthy coat on the bottom and leave it.
then, i take a hairdryer and heat the top of the saddle- get it nice and warm...
then, rub on a light coat with an old clean t-shirt....heat it back up with the hairdryer and buff it out. repeat 1 time.
ride saddle forever- never treat it again.
i've ridden a few different brooks thousands of miles and this method is perfect.
doesn't really "speed" the process, just waterproofs it for life and makes it just a *tad* softer during the "break in" period....
